B2B fulfillment for Best Buy, Costco, Walmart and Target. I led the move from paper-based to digital warehouse operations.
Operations and planning
- Managed B2B fulfillment across 50+ accounts and 1,000+ SKUs, directing daily outbound operations for 1,000+ orders (up to 3,000 at peak) under each retailer's vendor routing guide and compliance requirements.
- Reviewed incoming orders, resolved shipment exceptions, made shipment-readiness decisions and set outbound priorities.
- Planned daily labor allocation across 10–16+ associates from incoming volume, historical processing rates and capacity data, securing shared labor ahead of demand spikes.
- Forecast daily workload from advance customer notices and historical throughput, working with the overseas and customer-service teams; every forecast workload was completed on schedule.
- Coordinated picking, pallet preparation, packaging supply and outbound execution with warehouse teams, office staff, customer service and overseas teams.
Systems and process design
- Replaced a paper-based outbound process (handwritten, inconsistent order sheets and no progress tracking) with WarehouseFlow, a web fulfillment platform I designed and built with AI coding tools (Firebase, Vercel, daily WMS API imports), used by ~10 people daily.
- Turned frontline pain points into requirements, workflow changes and process fixes; proposed every platform change and tested each one by running the real process end to end.
- Digitized task dispatching, barcode scanning, order traceability and exception monitoring: a wrong SKU was blocked at packing, and timing started at Start rather than at assignment, so processing times measured work, not waiting.
- Designed the retail-wave flow for Walmart, Target and Best Buy: one batch pick across several POs, sorted and labeled by distribution center and PO, palletized per center.
- Linked the outbound shipping schedule to live warehouse progress, flagging each order as ready, in process, at risk, overdue or unlinked.
- Fixed an import data-quality gap: orders the WMS API returned without line detail failed the import instead of being created empty.
- Piloted the platform with one crew and fixed issues on the spot; launched it in April 2026 and kept iterating through July.
Automation and reporting
- Automated order-document printing with UiPath, cutting a full-day task for 3–4 office staff to one person overseeing an automated run and ending warehouse wait time for paperwork.
- Built a Google Sheets / Apps Script returns-scanning tool that checks each return against SOP and logs it in one keystroke, removing manual entry and screen-switching.
- Automated nightly operations summaries and weekly management reports, emailed directly from the platform.
- Gave managers real-time visibility into order volume, worker progress, account-specific processing time and bottlenecks, replacing paper status checks; used the processing-time data in my daily workload forecast and labor plan.
Results
- Sustained zero missed orders from the April 2026 launch through August 2026, including Prime Day 2026 and major brand sales.
- Absorbed a rise in daily orders from hundreds to 1,000+ with no added headcount, keeping every shipment on time.
- Saved 1–2 hours of daily administrative work by replacing paper checks and manual order follow-ups with centralized tracking.
